Your Website Traffic Is Down and Your Leads Are Up. Stop Panicking About the First Number.

Your Website Traffic Is Down and Your Leads Are Up. Stop Panicking About the First Number.

Here is a conversation we have more and more often.
A business owner opens their analytics.
Traffic is down compared to last year.
They feel sick.

Then we look at the enquiries.
The leads are steady.
Sometimes they’re even up.

So which number is telling the truth?

You’re not the only one

This is happening across the industry.
According to research covered by Seafoam Media, 39% of search professionals saw traffic fall or stay flat while leads and conversions held or improved.
Only 15% lost both.

Even big publishers are feeling it.
The top 100 media publishers spent around $113 million on paid search in July 2026, up 41% on the year before, according to Two Octobers.
Forbes alone spent about $72 million that month while its organic traffic was down 27%.

When companies that size are buying back traffic they used to get for free, you know search has changed.

Why traffic can fall while business doesn’t

AI answers take the easy questions.
A lot of the traffic you lost was probably people looking for quick information.
“What does a CRM do?”
“How long does SEO take?”
Google’s AI Overviews now answer many of those questions on the results page.
Those visitors were never very likely to become customers anyway.

The people who still click mean it.
Someone who reads an AI summary and still clicks through to your pricing page is further along than someone who skimmed a blog post two years ago.
Fewer visitors.
Better visitors.

Some traffic is still there, just counted differently.
Visits from ChatGPT and other assistants often show up as “Direct”.
A tracking bug from 8 to 15 October made this especially bad.
We explained how to spot it in Your ChatGPT Traffic Didn’t Disappear Last Week.

When falling traffic IS a problem

Not every drop is harmless.
Here is how to tell the difference.

Check which pages lost traffic.
If it’s mostly general blog posts answering basic questions, that’s the AI Overview effect.
If your service pages, pricing page or location pages are dropping, that’s more serious.
Those are the pages that bring in customers.

Check whether it lines up with an update.
Google has run four spam updates in 2026, the most in a single year on record.
The latest finished on 8 October and focused on low-quality, mass-produced AI content.
On 1 October, Google also updated its guidance on AI-generated content, pointing to things like low effort and a lack of originality.
If your site published a lot of thin content quickly, a drop around those dates deserves attention.

Check your leads by source.
If total leads are steady but organic leads are falling, something else is covering the gap.
That might be fine.
But you should know about it.

What to measure instead

Traffic is still useful.
It just isn’t the number that pays your bills.

Track these every month:

  • Enquiries, calls and bookings.
  • Leads from organic search specifically.
  • How many leads became customers.
  • Revenue from those customers.
  • Traffic to your money pages: services, pricing, contact.

If those are healthy, a smaller traffic number is not an emergency.
It might simply mean fewer people are visiting just to read and leave.

We wrote about the opposite problem too, where traffic grows while sales quietly fall, in Your SEO Traffic Can Be Growing While Your Business Is Losing Customers.

The real question

Next time your traffic report looks scary, ask one question before anything else:
Are the right people still finding us and contacting us?

If yes, keep going and keep improving your money pages.
If no, that’s worth fixing quickly.

Not sure which situation you’re in? Run our free website audit, or book a call and we’ll look at your traffic and leads together.
Sometimes the scariest chart in the report is the least important one.
